Most Amazon sellers fail not because they lack hustle, but because they pick the wrong product. In 2025, the market is more competitive than ever — yet opportunities still exist for sellers who know how to read data instead of chasing trends on TikTok. After launching 50+ brands, we've distilled product research into a repeatable framework that removes guesswork.

The Three Pillars of a Winning Product

Every product we approve for launch must pass three non-negotiable tests: demand validation, margin viability, and defensibility. Miss any one of these and you're building on sand.

Demand validation checks:

  • Minimum 3,000 monthly searches on primary keywords (Helium 10 or Jungle Scout)
  • Review velocity on top 10 competitors — at least 50 new reviews/month across the category
  • Stable or growing BSR trend over 90 days, not a seasonal spike

Margin viability checks:

  • Landed cost (product + shipping + duties) under 25% of target selling price
  • Room for 15–20% ACoS on PPC while maintaining 30%+ net margin
  • No oversized or heavy items unless premium pricing justifies FBA fees

Defensibility checks:

  • Ability to differentiate through design, bundling, or improved functionality
  • No dominant brand with 60%+ market share and 10,000+ reviews
  • Patent and trademark clearance before committing to inventory

Our 5-Step Research Process

Step 1: Start with a niche, not a product. We map entire category trees — kitchen gadgets, pet accessories, home office — and score each sub-niche on competition density and average price point. A $15–$45 price range with fragmented competition is our sweet spot.

Step 2: Reverse ASIN lookup on top performers. We pull every keyword the top 5 sellers rank for, then cross-reference search volume against keyword difficulty. The goal is finding keywords where you can rank on page one within 60 days of launch.

Step 3: Supplier validation on Alibaba and 1688. We request quotes from 8–12 factories, compare MOQs, lead times, and sample quality. Red flags include inconsistent communication, refusal to do custom packaging, or prices that seem too good to be true.

Step 4: Build a financial model before ordering inventory. We project 12-month P&L with conservative conversion rates (8–12% for new listings), ramping PPC spend, and return/refund allowances. If the product doesn't hit 25% ROI at month 6, we pass.

Step 5: Soft launch with 200–500 units. Use Amazon Vine for initial reviews, run exact-match PPC at break-even ACoS for 30 days, and monitor session percentage daily. Scale inventory only after conversion rate stabilizes above 10%.

The best product research doesn't find products — it eliminates bad ones until only winners remain.

Common Mistakes to Avoid

Chasing saturated heroes: If the #1 listing has 40,000 reviews and sells 3,000 units/day, you're not competing — you're donating money to Amazon. Look for categories where the top 5 sellers each have under 2,000 reviews.

Ignoring seasonality: A product that crushes in Q4 may sit dead in March. Always pull 12-month BSR history. We once had a client stock $80K of Halloween decor in January. Don't be that seller.

Skipping the IP check: Amazon's Brand Registry and patent trolls are real threats. We run USPTO trademark searches and Google Patents on every product before the first PO. One infringement complaint can freeze your entire account.
